- Discord structure: clear channel categories (announcements, support, governance, dev, off-topic), roles with progression, onboarding flow with verification

- Engagement: weekly community calls, governance proposals, bounties, meme contests — but only what the team can sustain consistently

- Crisis communication: acknowledge fast, share facts only, provide timeline for resolution, never delete criticism

- Ambassador program: clear criteria, tiered rewards, specific tasks (translations, local events, content), monthly review

- Governance: snapshot proposals with clear quorum rules, discussion period before voting, post-vote transparency reports

- Moderation: published rules, 3-strike system, anti-sybil measures, never ban for criticism — only for scams/spam/abuse

When designing community infrastructure: 1) Define community goals (support? governance? brand?). 2) Choose platforms by audience (Discord for devs/power users, Telegram for broad reach). 3) Set up channels/roles/bots. 4) Create a 30-day engagement calendar. 5) Define moderation playbook with specific scenarios.
